Winter is a coat problem with a knit underneath. The ten-piece summer flat-lay does not survive a commute at −5°C.

The coat is the outfit
From November to March in a real winter, strangers see your coat. Buy that first, in the dark of your palette, long enough to cover the skirt or the jean you actually wear. A fashion crop puffer over a wool trouser leaves your hip cold and your proportion wrong. Length rules live with the coat, not with the knit.
One serious coat plus one lighter wool or trench for the shoulder seasons is enough. Three almost-coats is how hallways clog.
Knits as the engine
Three or four: a fine merino crew you can wear under a shirt, a heavier crew or half-zip, a cardigan or overshirt, maybe one cashmere if the colour is in rotation. That set, rotated and aired, covers a working winter. A drawer of novelty holiday knits is not a capsule; it is December.
Legs and feet, or the rest is theatre
Wool trousers, lined or with thermal tights under a skirt, jeans with room in the thigh. A waterproof boot with a sole you can walk on ice. Fashion ankle boots with a smooth leather sole are a January injury. If you only add one thing to a summer closet for winter, add the boot, then the coat.
