How to Fix a Bag That Will Not Stand
If it was cut as slouch, stuffing and a $25–$45 insert are the fix. If the board failed, replace the board. If it is a hobo, stop expecting it to stand.

Decide whether standing was ever the design
Hobos, buckets, and fashion slouch are not broken. They are soft patterns. Fighting them with a rigid insert can stretch seams. Work bags that used to stand and now fold have a failed board, a soaked fibreboard, or leather that dried into a new shape.
A work tote that cannot stand is also failing the work-bag test when you set a laptop down. That is a replacement conversation, not only an insert conversation.
Inserts, boards, and stuffing
A felt or plastic base insert restores a rectangle if the sides still have some body. Cut it 0.5–1cm smaller than the interior base so corners do not punch the leather. Height inserts (a U-shaped liner) exist for $30–$60 and help mid-weight totes.

Prevention is stuffing and a shelf
Leather remembers the taco. Store stuffed, upright, dust bag, no hook. A bag that lives hanging empty will not stand in the morning. If the bag is worth a cobbler, a repairer can put in a new board for $40–$90, which is rational on a $300 tote and not on a $60 PU.
Do not glue a cutting board to the lining. Do not soak leather to “reshape” it over a box unless you know veg-tan. Finished calf does not want a wet reset.

- It will, and that is how laptops get corner hits. The machine is not a base board. Buy structure or a sleeve plus a bag that already stands.
- Can a cobbler add a base?
- Often yes on a lined tote. Ask before you buy a $25 insert if the bag is expensive. On PU they may refuse.
- Newspaper as a standing hack?
- For an afternoon, wrapped in tissue. Ink transfers. A felt insert is cleaner.
